Pilot Programme

A limited, real-conditions deployment run before full rollout, meant to reveal how a solution performs with actual users, data and constraints. Its value depends entirely on whether it was designed to learn or designed to pass.

Ask who chose the pilot site and you will usually learn everything. The friendliest region, the strongest team, the sponsor's own division: a pilot built for applause, not for information.

What a pilot is for

A pilot programme deploys a solution, a system, a process, a service model, in a bounded slice of the organisation under conditions close to real operation, to gather evidence before a scale decision. It sits beyond a proof of concept in maturity: feasibility is assumed; the open question is performance in the wild.

Pilots built to learn versus pilots built to pass

The scale-up decision is only as good as the pilot's honesty, and honesty is a design property, not a virtue. A pilot built to learn selects an awkward site as well as a friendly one, defines in advance what evidence would justify stopping, and instruments the things that break at scale: exception handling, support load, behaviour once the novelty and the extra attention fade. A pilot built to pass selects the best team, wraps it in vendor and project support no rollout will ever enjoy, and defines success loosely enough that the announcement can be drafted before the results are in. Both produce a green slide. Only one produces information.

Design flaws that predetermine the answer

  • Site and users chosen for enthusiasm, making the result a measure of enthusiasm.
  • Support intensity during the pilot that cannot be replicated across forty locations.
  • Success criteria agreed after the data arrives.
  • No pre-committed stop condition, so scaling becomes the default rather than the decision.
